The temptation in any meeting is to start solving. You have heard a version of the problem before, you can see the answer, and the conversation is moving slowly. Solving early feels like adding value. Almost every time, it is the opposite.
What you miss by answering early.
The version of a problem someone first describes is almost never the actual problem. It is the version they have been able to articulate so far. The real problem usually emerges in the third or fourth thing they say, after they have heard themselves out loud and noticed what they meant.
Answering before the real problem appears wastes the next twenty minutes solving the wrong one. Worse, it teaches the person across from you that future versions of the problem do not need to be brought to you, because you already know everything.

How to actually listen.
Real listening is uncomfortable. It means not interrupting, not rehearsing your answer while the other person is talking, and being willing to sit through a few silences while they think. It means asking another question instead of offering the obvious response.
The cleanest test of whether you were listening is whether you can repeat back, in the other person's words, what they actually said before you offered anything of your own. If you cannot, you were not listening. You were waiting.
What listening does to a team.
A team that knows it will be heard brings problems early, while they are still cheap. A team that does not, hides them until they explode. The single largest predictor of which culture a leader is building is whether the people around them are interrupted.
Stop interrupting and the room changes within a month. People become more careful with what they say, and more honest with it, because they know it will land somewhere instead of bouncing off you.
